RESUMEN DEL PROYECTO Las Empresas de Servicios Energéticos ofrecen un tipo de servicio basado en la gestión de proyectos de eficiencia energética. Este tipo de proyectos se encargan del análisis, del diseño y de la implantación de mejoras de ahorro y eficiencia energética en sistemas de consumo de energía, como instalaciones industriales o edificios. Además, estas empresas también pueden gestionar la financiación de los proyectos y llevar a cabo el control y el mantenimiento de las nuevas instalaciones, liberando a los clientes de la necesidad de inversión inicial y de la gestión de las nuevas instalaciones, y garantizando el ahorro energético obtenido mediante la implantación de las mejoras. Las diferentes modalidades de contratos de servicios energéticos existentes son muy amplias y pueden ser desarrolladas en función de cada proyecto en concreto, pero todas ellas tienen en común una serie de elementos: el reparto de los ahorros, la financiación del proyecto, la duración del contrato y la garantía de los ahorros. El beneficio obtenido por la empresa de servicios energéticos viene determinado por un porcentaje sobre el ahorro conseguido en las instalaciones del cliente. Como este beneficio depende directamente del correcto funcionamiento de las medidas llevadas a cabo, es la propia empresa la que asume el riesgo del proyecto, garantizando los ahorros del sistema. Además, otro porcentaje del ahorro debe ir destinado a la recuperación de la inversión y al pago por la financiación. Dicha financiación puede ser llevada a cabo por la empresa de servicios energéticos, por un tercero, que entraría a formar parte del proyecto como inversor, o, incluso, por el propio cliente. La recuperación de la inversión y el pago de los correspondientes beneficios a cada una de las partes son los que determinan la duración del contrato. Una vez finalizado dicho contrato, la propiedad de las
instalaciones pasa a ser del cliente, que debe hacerse cargo de su gestión y que, a partir de este momento, comienza a percibir, de manera exclusiva, todos los ahorros generados. Este nuevo modelo de negocio establece una diferenciación notable sobre los modelos tradicionales de gestión energética, en donde el cliente debe encargarse de la gestión íntegra del proyecto, empleando gran cantidad de recursos y tiempo. De esta manera, la gestión de proyectos de eficiencia energética contempla una serie de ventajas: externalización del servicio, permitiendo al cliente centrar sus esfuerzos en su actividad principal; especialización del servicio, permitiendo desarrollar proyectos más eficaces que optimicen, en mayor medida, el consumo, y permitiendo aprovechar las sinergias de la empresa, para la reducción de costes en la ejecución de las medidas; liberación de la necesidad de inversión y pago mediante el ahorro energético conseguido, de manera que el cliente puede destinar sus recursos económicos a otras inversiones más productivas para su negocio, sin que sus gastos aumenten por motivo del servicio. Por otro lado, la principal ventaja para la empresa de servicios energéticos reside en la rentabilidad obtenida por el servicio prestado, mayor que si sólo realizase un servicio de auditoría y de diseño de medidas. El presente proyecto realiza una descripción detallada de todos estos aspectos referentes a los servicios energéticos, desarrolla las fases del proceso de gestión de estos proyectos y analiza la rentabilidad de la ejecución de proyectos de estas características, mediante un modelo de proyecto de servicios energéticos, y la rentabilidad de creación y puesta en funcionamiento de una empresa de servicios energéticos en España, mediante la elaboración de un Plan de Negocio. El Plan de Negocio desarrollado se realiza con una visión a 5 años. Contempla el análisis estratégico del mercado, la definición de la actividad y la estrategia que pretende seguir la empresa para la consecución de sus objetivos, la organización interna de sus recursos, su estructura, y un estudio económico-financiero, donde se evalúa, mediante un análisis de sensibilidad y mediante un análisis de ratios, la rentabilidad y eficiencia de la misma, para las condiciones estimadas. El entorno de la empresa viene determinado por un mercado en pleno crecimiento y desarrollo. El sector de los servicios energéticos está comenzando a introducirse en la
economía nacional, impulsado por las instituciones públicas y por las necesidades sociales y empresariales de ahorro en el consumo para la reducción de costes. El éxito generado en otros países y la capacidad productiva de España, estiman un potencial de crecimiento muy elevado, por lo que resulta un mercado muy atractivo. Es importante establecer una diferenciación y un posicionamiento rápido, ante la previsión de la rápida aparición de nuevos competidores en el sector, alentados por las buenas expectativas que éste genera. Desde una posición de pequeña-mediana empresa, se pretende ofrecer un servicio de calidad, integrando equipos de trabajo formados por personal altamente cualificado, y se busca diversificar en actuaciones, ofreciendo colaboraciones con grandes empresas que quieran entrar en el mercado de los servicios energéticos y que, para ello, requieran del know-how para la gestión y el desarrollo de actividades de servicios energéticos. Mediante las estimaciones realizadas, se prevé un crecimiento gradual de la organización durante los años previstos en el Plan de Negocio, unido a un incremento de los beneficios y de la rentabilidad. Esta rentabilidad viene muy determinada por la actividad de colaboración con las grandes empresas entrantes, por lo que será un punto fundamental de la actividad generar una buena cartera de clientes industriales. El índice de la tasa interna de retorno, del 18%, y los buenos valores de las ratios en cuanto a rentabilidad, liquidez, eficiencia y endeudamiento dan una visión optimista sobre el negocio que puede generar la empresa. Con el modelo de proyecto de servicios energéticos se puede comprobar que la rentabilidad que aporta un proyecto de estas características es mucho mayor que si se llevara a cabo una gestión de servicios energéticos tradicional. Además, se estima que para un proyecto tipo, la duración del contrato de los servicios debe rondar entre los 6 y los 7 años, si se quiere obtener el beneficio deseado por la empresa. ABSTRACT Energy Services Companies offer a specific service based on the management of energetic efficiency projects. This kind of projects include the analysis, design and establishment of energy saving and energetic efficiency improvements in energy consumption systems, like industrial installations or buildings. In addition, these firms can also finance such projects and take care about the control and maintenance of the
new installations, freeing the clients from the initial investment and the management of the new installations, as well as guaranteeing the energy saving obtained by the establishment of the improvements. The different forms of existing energy saving contracts are relevantly broad and they can be developed according to a particular project. However, all of them have some elements in common: savings distribution, project financing, contract duration and savings guarantee. The profit obtained by the energy services company is determined by a percentage over the achieved savings in the client installations. Since this benefit depends directly on the correct functioning of the applied measures, the project risk is assumed by the company, guaranteeing the system savings. Moreover, a different percentage of the savings must be used for the investment recovery and the financing payment. Such financing can be carried out by the energy services firm, by a third party as an investor, or even by the client. The investment recovery and the profits payment to each party are the determinants of the contract duration. Once the contract is finished, the installations property is entitled by the client, who should be in charge of their management and, from this moment on, who starts to receive all the savings generated. This new line of business establishes an important differentiation from the traditional model of energy management, where the client must run the whole project, wasting a lot of resources and time. Therefore, the energetic efficiency projects management has serious advantages: service outsourcing, allowing the client to be focused on its main activity; service specialization, tolerating more effective projects that optimize the energy consumption, and letting the exploitation of the company s synergies in order to reduce the measures establishment expenses; release of the investment necessity and payment through the achieved energy saving, in a way that the client can set its economic resources aside for more productive investments, without putting up its expenses because of the service. Apart from that, the principal advantage for the energy services company lies in the profitability obtained by the service, which is higher than if the company only performs an audit service and the measures design.
The current project develops a detailed description of every aspect regarding the energy services as well as the management process stages of these projects, and analyzes the profitability of the projects implementation through an energy services project model and also the profitability of the creation and starting up of an energy services company in Spain, by means of preparing a Business Plan. The developed Business Plan is done with a 5 years perspective. It considers the market strategic analysis, the activity definition and the strategy to be followed by the company in order to achieve its objectives, the internal organization of its resources, its structure, and an economic-financial study that assesses the profitability and efficiency of the firm, through a sensitivity analysis and a ratio analysis, for the estimated conditions. The environment of the company is determined by a growing and developing market. The energy services sector is starting to introduce itself in the national economy, boosted by public institutions and social and entrepreneurial necessities of consumption saving to reduce costs. The high potential growth could be estimated by the success achieved in other countries and by the productive capacity of Spain, therefore it is a very attractive market. It is significant to establish a differentiation and a quick positioning due to the forecast of quick appearance of new competitors in the sector, encouraged by the good expectations. From the perspective of a small-medium company, it pretends to offer a top-quality service, incorporating work groups with high-qualified people, and it looks for diversifying its acts, offering collaborations with big companies that want to enter in the energy services market and need the know-how to manage and develop the energy services activities. A gradual growth of the company during the anticipated years in the Business Plan, combined with an increase of benefits and profitability, is foreseen by the performed estimations. This profitability is mainly determined by the collaboration activity with incoming big companies, so a fundamental point of the activity would be to generate a good portfolio of industrial clients. The Internal Rate of Return (IRR) index, which is about 18%, and the good values of the ratios regarding profitability, liquidity, efficiency and leverage, give an optimistic view about the business that could be generated by the company.
The profitability that could be reached by a project with these characteristics is much higher than a traditional energy services management, and can be proved by the energy services project model. Moreover, for a standard project, it could be estimated that the duration of the services contract must be about 6 or 7 years, if the company wants to obtain the desired profit.
