RESUMEN DEL PROYECTO Introducción El mercado aeronáutico tiene una doble componente militar y civil. La primera está más fuertemente condicionada que la segunda por la política de aprovisionamiento de los Estados, pero en ambas su demanda oscila según las distintas fases políticas y económicas. En el sector de la aviación en general, según las previsiones y estudios elaborados por importantes órganos internacionales, se espera un fuerte crecimiento en los años venideros en Europa, y concretamente en España, por su fortaleza turística y situación estratégica para el tráfico aéreo entre los países europeos y el resto de países. El sector aeronáutico español está dividido en cuatro grandes subsectores, la industria cabecera, subsistemista, auxiliar y de mantenimiento. Al centrarse todos los esfuerzos en las empresas de la industria cabecera, los tres últimos subsectores son actualmente un lastre para el sector, impidiendo su desarrollo. Las reparaciones de una aeronave a lo largo de su vida útil, representan más del doble de su coste de compra, y según el Ministerio de Economía y Competitividad del gobierno español, no existen grandes grupos que proporcionen servicios MRO (Maintenance, Repair and Overhaul) completos, externos e independientes de las aerolíneas, excepto un centro para motores de reacción y otro para trenes de aterrizaje, por lo que existe un alto margen de crecimiento. Por este motivo, existe un nicho en el mercado español por explotar y con altas expectativas de crecimiento, empujado por el crecimiento del número de aeronaves, vuelos y requisitos de mantenimiento, la tendencia de los operadores aéreos de segregar sus actuales centros y de los nuevos operadores a subcontratar el mantenimiento a centros externos y a que el negocio además se sustenta del aprovisionamiento de repuestos o partes que pueden provenir de fabricantes OEMs (Original Equipment Manufacturer) o de proveedores de piezas PMAs (Parts Manufacturing Approval). Concretamente, para los próximos diez años, se estima un mercado a nivel mundial de más de millones de dólares al año en el mercado de modificaciones de la aviónica en aeronaves privadas y millones de dólares en el mercado de reparaciones de aeronaves militares Metodología Indra, con la gran experiencia en servicios y sistemas logísticos que posee, está capacitada para liderar un ambicioso proyecto empresarial que ofrezca un servicio global, 1

2 tecnológico, diversificado y de calidad. Ocupando el nicho existente que dejan las grandes empresas aeronáuticas de la industria de cabecera mediante una sinergia entre servicios y tecnología, Indra se establecería como líder y marca de referencia en el sector aeronáutico civil y militar. VALORACIÓN ANTEPROYECTO EMPRESA A-B ELABORACIÓN DE LOS DISTINTOS ESCENARIO MACROECONÓMICOS COMPARACIÓN RESULTADOS EN DISTINTOS ESCENARIOS Y ELECCIÓN DE UNA INVERSIÓN IMPLANTACIÓN DEL PROYECTO COMENTAR RESULTADO FINAL Hoja de ruta para la elaboración del plan de negocio La empresa A-B es una prestigiosa empresa que comercializa y realiza el mantenimiento de aeronaves de aviación en general y especialmente de la aviación ejecutiva. Poseen dos hangares conexos en un aeropuerto de Madrid, a tan sólo quince minutos del centro de la capital, perfectamente comunicado con el centro de la ciudad mediante la M-40. Con el fin de disminuir el tráfico aéreo del aeropuerto de Barajas junto con la adjudicación de Madrid como ciudad dónde se va a construir Eurovegas, dicho aeropuerto va a incrementar el número de jet privados que utilicen sus instalaciones y servicios. Con el fin de aumentar la superficie, la empresa A-B quiere remodelar las instalaciones, manteniendo su estructura y conservando el gran elemento histórico de uno de los hangares. Para realizar esta remodelación ha contratado los servicios de una consultora especializada en la remodelación de naves industriales a nivel nacional e internacional. Dicha consultora ha elaborado un anteproyecto de rehabilitación y reforma para la implantación del nuevo centro de servicios aeronáuticos. El coste de la remodelación es de si se realiza en una sola fase y pago o de si se realiza en dos o tres fases y pagos. La siguiente tabla resume las opciones existentes, como se dividen las fases de remodelación, el periodo de duración y el coste. Fuente Propia Para poder introducirse en el mercado aeronáutico español y establecerse como marca de referencia en el sector aeronáutico civil y militar, además de conseguir los certificados ROD y DOA, Indra necesita los medios e instalaciones físicas necesarios. Para ello en el presente proyecto se va a estudiar las perspectivas de crecimiento y la viabilidad de la creación de un centro MRO único en Europa de Indra, mediante la elección de la mejor 2

3 opción de inversión y la ejecución de un proyecto de construcción del hangar en un aeropuerto madrileño, en colaboración con la empresa A-B. Tras analizar la oferta de la empresa A-B, se ha realizado un exhaustivo plan estratégico. En este plan se han analizado las principales empresas que ofrecen, a nivel nacional e internacional, servicios similares a los que se van a ofertar en el futuro centro aeronáutico. Ninguna de ellas ofrece conjuntamente todos los servicios que Indra y la empresa A-B van a ofrecer. Además de los servicios que ofrecen dichas empresas, también se ha realizado un estudio y comparación de los precios de sus servicios, comparándolos con dos estrategias de pricing propuestas, una propuesta por la empresa A-B y otra más agresiva. Las principales barreras de entrada y como superarlas es otro de los apartados incluidos en el plan estratégico. Finalmente, se resumen todos los aspectos más importantes del plan estratégico en un análisis DAFO (Debilidades, Amenazas, Fortalezas y Oportunidades del proyecto). Resultados Una vez conocido y analizado el plan estratégico, se ha realizado el plan de negocio. Con una serie de datos de estudios previos realizados por la empresa A-B y conociendo los clientes potenciales, se ha realizado una hipótesis de ingresos y ventas, que dan paso a la elección de una estrategia definitiva de pricing y marketing para dar a conocer los servicios que se van a ofrecer en el centro MRO. Con estas hipótesis de ingresos, se ha realizado y evaluado el análisis económico-financiero a cinco años del centro aeronáutico. Para hacer más realista el estudio, se han llevado a cabo pruebas de resistencia del centro de excelencia aeronáutico en un escenario macroeconómico muy adverso y poco probable, en un escenario base muy probable y un escenario idílico propuesto por la empresa A-B. Los datos macroeconómicos utilizados son los mínimos exigidos por las Autoridades Internacionales y Nacionales y los mismos que utilizó la consultora Oliver Wyman para llevar a cabo la reestructuración y los test de estrés de la banca española, resumidos en la siguiente tabla. Índices de los distintos escenarios macroeconómicos según el estudio de OliverWyman Para la elección de uno de los tres tipos de inversión necesarios para poder realizar la remodelación del hangar, se han comparado los resultados obtenidos en el estudio económicofinanciero de los tres tipos de inversión en los tres distintos escenarios macroeconómicos propuestos, obteniendo los mejores resultados en la Opción II y por tanto, la más recomendable. Después de elegir dicha inversión, se muestran y comentan todos los resultados del estudio económico-financiero del centro aeronáutico de excelencia en los tres 3

4 escenarios macroeconómicos. En un escenario adverso, la inversión inicial se recuperaría en un espacio de tiempo de cinco años, mientras que en un escenario base y en el idílico en un espacio de tiempo de tres años, alcanzo el ROI valores superiores a la unidad en el quinto año. Los resultados más representativos son los del escenario base, ya que es el más probable. Dichos resultados se resumen en la siguiente tabla, junto a otra tabla con los resultados obtenidos en un estudio complementario. Este estudio se realizó debido a los altores valores alcanzados por el TIR y a los altos márgenes de beneficio que se obtienen por la inexistencia de competencia, es decir, de otro centro MRO. Consiste en otro escenario base con menores márgenes de beneficio, obteniendo un valor de TIR bueno pero menor que el anterior escenario base y recuperando la inversión en un espacio de tiempo mayor (cuatro años). Fuente Propia Antes del estudio económico-financiero, se ha definido la estructura legal y organizativa del nuevo centro aeronáutico. Ambas estructura responde con calidad, rapidez y eficacia a los servicios militares y civiles. Se ha definido un organigrama matricial, definiendo el personal necesario y los requisitos que deben cumplir. Finalmente, se exponen y comentan en una conclusión todas las decisiones que se han tomado para solucionar los problemas planteados junto con los resultados de la viabilidad del proyecto, demostrando que los resultados obtenidos son positivos y defendiendo la viabilidad a cinco años en distintos escenarios macroeconómicos del centro MRO aeronáutico de Indra en conjunto con la empresa A-B. 4

ABSTRACT Introduction The aircraft industry has two main divisions, a defense area and a commercial one. With regard to the first segment, defense, political decisions have more influence than in the second; however, in both, the evolution and the demand depend on the economical and political environment. Several studies from international organizations declare that throughout the next few years, the aeronautic industry incomes will grow within Europe. Due to its strong tourism industry and its strategic air traffic location, Spain will experiment a higher growth than the rest of the European countries. The Spanish aircraft industry is divided into four subsets, the source, subsystem, auxiliary and maintenance subsets. Currently, the last three subsets are a burden for the sector as a whole due to all the effort being focused on the source or cabecera aspect of the industry, and this situation doesn t allow the development of the other subsets. The costs of an aircraft s repairs during its lifetime are more than twice the value of the initial aircraft. The Ministry of Economic affairs said that a company is needed which will be able to provide all the MRO (Maintenance, Repair and Overhaul) services independently of the airlines as there is currently no company able to offer such services in Spain. For this reason, there is a niche in the Spanish market with expectations for exponential growth thanks to the increase in aircraft sales, the number of national and international flights, the new maintenance requirements and the outsourcing of the aircraft maintenance by the airline companies. MRO centers can maintenance and repair OEMs (Original Equipment Manufacturer) or PMAs (Parts Manufacturing Approval). In particular, this niche, which should be exploited during the next ten years, is estimated to achieve a modification in the international avionic market of $ million per year and $ million in the maintenance and repair of defense aircraft sector. Methodology Indra is able to lead this ambitious business project which offers global technology, diversification and quality services because of its high experience in logistic support and systems. There needs to be a synergy between services and technology in order to be the leader of this new niche and position Indra as one of the largest high-quality companies in the aircraft industry. 5

6 VALUATION OF TEH A-B COMPANY DRAFT ELABORATE OF THE THREE MACROECONOMIC SCENARIOS COMPARE THE RESULTS OF THE THREE TYPES OF INVESTMENT IN EACH SCENARIO PROJECT EXECUTION FINAL RESULTS Bussines RoadMap The A-B company is a prestigious firm which sells and repairs general aircrafts and also specializes in private jets. This company has two hangars set up together in an airport in Madrid. Said airport is located near the center of the city, a mere 15 minutes by car, due to the M-40 connection built for Eurovegas. For the purpose of reducing the high volume of flights in the principal airport of Madrid and Spain, Barajas, the number of private jets which will use the service and installations created by the A-B company is said to grow in a parallel fashion. Hence, the A-B company would like to redesign the existing buildings to increase the work-space area. A specialized consulting firm in the redesign of hangars and big infrastructures was contracted to elaborate a draft of this redesign. The cost of the project is estimated at if it is done in one stage and unique payment or if it is done in two or three stages or payments. The table below shows the three different options, their redesign steps, their costs and the time period needed. Own source years and 2 months If Indra would like to introduce itself in the aircraft industry and be a leading brand in this sector, not only would it have to acquire ROD and DOA certificates, but it would also require quality installations. To this end, this project is going to study the economic viability and the possibility of future growth for a unique European Indra MRO center, through the initial investment in the redesign of the two hangars. A strategic plan was put in place after analyzing the offer of the A-B Company; this plan studied all national and international companies offering similar services to those to be provided by the MRO plan. Not a single one of these companies jointly offers all the services and activities that Indra and A-B Company are prepared to tender. Not only were the services and activities analyzed, but also the prices of said services and activities in each one of the companies, as well as a comparison in the pricing strategies proposed in the project: one strategy proposed by the A-B company and another more aggressive strategy. The following step was classifying the entry barriers and how to overcome them. Finally, a SWOT analysis (Strengths, Weaknesses, Opportunities and Threats) summarizes the main aspects of the strategic plan. 6

7 Results Upon completion of the strategy plan, a business scheme has been elaborated. Before choosing the correct pricing and marketing strategy, sales and incomes hypothesis of the MRO center were required in order to create and evaluate the financial-economic analysis for the next five years. The A-B Company and Indra gave specific data to develop these hypotheses for this project. Stress tests have been undertaken with the purpose of achieving a realistic study of the MRO center s financial situation and to demonstrate the high resistance of this company in an adverse scenario (low possibility), a base scenario (high possibility) and an idyllic scenario (proposed by A-B Company). There are three different ways of remodeling the hangar, each of which have different budgets, so this test proved necessary to know the best option with which to achieve the best investment. For this reason, the financial-economic results of the three types of investment have been calculated and compared in the three macroeconomic scenarios. The macroeconomics data used in the project are the minimums required by the International and National Authorities and those data are the same data that the consulting firm Oliver Wyman used to restructure the Spanish financial system. By Oliver Wyman One of the types of investment tested showed better results than the others, it is the option II. The outcomes of said investment in each scenario depicted are exposed and commented in the financial-economic analysis chapter. Before this analysis, the legal and organization structure of the MRO center will be defined. Both structures are designed to do all activities and services with quality, speed and efficiency. The base scenario did not take into account the consequences of another company creating another MRO center which will offer the same activities and services. That meant it was not feasible to have high markups. So a new base scenario was created with lower markups in order to see the results achieved by the MRO center in this situation. In the adverse scenario, it is needed five years to return the initial inversion, while in the base and idyllic scenario it is needed only three years to return the total amount of the initial investment. In those scenarios, in the fifth year, the value of the ROI is greater than one. The most representative results are the results of the base scenario because it has a high possibility. The table below shows the main results of the base scenario with the results of a complementary study. This complementary scenario was created because of the high value of the TIR in the base scenario and the high margin of profits. It was possible because there were 7

8 not any other MRO center which offers the same services and activities. This scenario is similar to the base scenario but with less margin of profits than the base scenario, the value of the TIR is good but lower than in the other scenario and it is needed more time to return all the initial inversion (four years). Own Source The legal structured and the organization map of the MRO Center were defined before the business plan. Both of them follow the same idea; give in a short period of time the best service to the client with a high quality. The organization map of the MRO center is matricial to work efficiently in the defense and civil area. In the final section, the conclusion, all the decisions taken in this project are exposed and commented, with the main objective of giving a real and feasible solution to all the problems considered throughout the project. Finally, the results of the financial-economic analysis will show the viability of the MRO center during the next five years in different macroeconomic scenarios. 8
