1 DESARROLLO DE UN PROYECTO DE CAR SHARING Autor: Ander Borreguero García Director: Juan Norverto Moriñigo Entidad colaboradora: ICAI-Universidad Pontificia Comillas RESUMEN DEL PROYECTO: Este proyecto consta de tres partes claramente diferenciadas. En primer lugar se ha hecho un estudio sobre el sector transporte en las ciudades definiendo cuales son las tendencias actuales de los ciudadanos, cuales son las tendencias futuras y sobretodo describiendo el papel que juega el servicio de car sharing en dichas tendencias. En segundo lugar hemos realizado un Benchmarking sobre las empresas más importantes que se encuentran trabajando en el mundo del car sharing. Y por último en tercer lugar hemos elaborado una propuesta de implantación de una empresa de car sharing en Madrid. Empezando por el primer punto podemos decir que efectivamente en la actualidad el coche privado sigue siendo el elemento de transporte más utilizado sobre todo por los usuarios privados alcanzando en la Unión Europea el ratio de un coche por cada dos habitantes. Sin embargo la utilización del coche privado constituye el mayor enemigo para conseguir un transporte sostenible y por ello se están tomando medidas precisamente para hacer cambiar esta mala costumbre de la población. Las infraestructuras que se deben hacer para dar cabida a estos vehículos cada vez son mayores al igual que sus costes por ello los gobiernos están cada vez imponiendo más

2 restricciones e impedimentos para su utilización y por otra parte ofreciendo cada vez más ayudas y facilidades para otros tipos de medios de transporte sostenibles. Sin embargo no solo es beneficioso para el gobierno la desaparición del vehículo privado sino para el ciudadano también ya que el vehículo privado sigue siendo un medio de transporte costoso si lo comparamos con la utilización de un servicio car sharing. Hasta ahora el vehículo privado sin embargo no tenía un sustituto sostenible ya que la flexibilidad que este ofrecía al usuario no podía ser cubierta únicamente mediante el transporte público por muy eficaz que este fuese. Sin embargo con la aparición de un servicio car sharing desubicado al que denominaremos de tipo One way trip nonstation based surge un servicio de transporte sostenible que ofrece las mismas características que puede ofrecer un coche privado y que además junto con la utilización del transporte público permitiría a la mayoría de los usuarios ahorrar una gran cantidad de dinero si lo comparamos con el gasto que tiene un vehículo privado. En segundo lugar se ha realizado un Benchmarking sobre las empresas más importantes existentes en el mundo del car sharing con el fin de definir cuáles son los riesgos, tendencias que siguen, sus puntos más fuertes y débiles que estás tienen con el fin de evidenciar cuales son las practicas más positivas que podríamos aplicar a una empresa de car sharing. 3 Por último hemos elaborado un estudio sobre la implantación de un sistema de car sharing de tipo One way trip non-station based en la ciudad de Madrid. Hemos elegido esta ciudad por el potencial de mercado que tiene así como las facilidades que esta brinda a este tipo de servicios y sobre todo por ser la pionera en establecer acuerdos de colaboración entre la empresa car sharing y el transporte público, algo sumamente importante para el desarrollo del servicio. Efectivamente ambos servicios son complementarios y para aumentar la utilización de ambos es indispensable crear un producto en común mediante un acuerdo de colaboración. En dicha implantación en primer lugar hemos definido los requerimientos hardware necesario para la puesta en marcha así como las características del software de control que jugará un papel importante en este tipo de empresas. Por otra parte hemos realizado una previsión de la demanda con objeto de crear una empresa a medida a esa demanda definiendo la flota de vehículos mediante un estudio de teoría de colas, así como la infraestructura, personal, mantenimiento etc, con el fin de elaborar un estudio económico de viabilidad y valorar la rentabilidad de este tipo de empresas que se encuentran en una fase de lanzamiento y que en la actualidad tal y como hemos plasmado en el proyecto su rentabilidad no es muy alta aunque con unas previsiones de futuro muy alentadoras.

Firstly we have made a research about the transportation sector in the cities defining which ones are the habits of the citizens, which ones will be the future habits, and defining the role that it is taking and will take the car sharing in those scenarios. Secondly we have done a Benchmarking about the most important companies that are working offering a service of car sharing, and finally we have done a car sharing service implementation in the city of Madrid. Beginning with the first part nowadays we can say that the private car keep being the most usual means of transport, rising in the European Union the ratio of two people per car. However the use of the private car is the most important enemy to get a sustainable transport and because of that the governments are taking measures to change that popular bad habit. The infrastructures that must be taken to manage the private vehicles are major and at the same time the investments of the government are growing as the numbers of private cars are increasing. In order to reduce that habit the governments are taking restrictive measures and impediments to the use of those private vehicles and at the time are offering facilities and subventions to the use of other kind of sustainable means of transport like the

5 electric cars. However the disappearance of the private vehicle is good for the citizen as well because the private vehicle keep being an expensive mean of transport if we compare it with the use of a car sharing service. Until now the private vehicle didn t have a sustainable replacement because the flexibility that could offer that to the user couldn t be replaced just with the public transport. However since the car sharing service is a reality, specially the one called One way trip non-station based ; we can say that we have a sustainable service which offer the same characteristics that can offer a private car. Furthermore the use of both this service and the public transport can save a relevant amount of money if we compare with the cost of a private car. Secondly we have done a Benchmarking about the most important companies that are offering a car sharing service in order to define what are the main risks, opportunities, weakness and strengths that they have to define what could be the most positives practices that we could apply to a car sharing company. Car2go Finally we have done a research implementation of a car sharing service. The kind of car sharing service that we will be offering by our company will be the One way trip non- station based in Madrid. We have chosen that city because of the potential market that it have as well as the facilities that this city give us with the implementation of the car sharing service. This city is the one in the world in offer partnerships between the

6 public transport and the car sharing companies, and that it s extremely important for the growing of our company. Both services are complementary and to grow the use of both its really important make a partnership between them and work together. In that implementation first of all we have defined the hardware requirements necessary to launch the service as well as the characteristics of the software that will play an important role in that kind of companies. In the other hand we have estimated the demand that will have our company in order to define the characteristics of our company like the size of the fleet, the infrastructure, human resources, maintenance etc. Finally we have done a viability research to analyses the profitability of that kind of companies that are in a primary phase and nowadays the profitability it is not too high as we have described in the thesis but with positives predictions in the future.
