Triggering Global Talent: Reallocation Booklet ogip y TXP han decidido trabajar en conjunto para crear un programa (SDP) que genere beneficio al programa Global Talent, pero sobre todo, a los miembros involucrados en el proceso. El objetivo es enfocarse en la evaluación del desempeño y desarrollo que el miembro tiene durante el tiempo que dura su Job Description (JD). Para lograrlo, se requiere: - Diseñar estructuras, de acuerdo a la realidad de cada comité. - Conocer el Job Description de cada puesto dentro de la estructura. - Especificar el perfil que se busca para cada puesto. - Realizar entrevista y selección de los miembros. - Capacitar a los miembros. - Evaluación. - Rewards & Recognition. El programa que se está realizando no es lo únidco que debe ser trabajado, si bien es un sistema de tracking muy completo y adaptado a la realidad local, es sólo una pequeña parte de lo que en verdad es la motivación y seguimiento de los miembros. Puntos en los que se debe trabajar: El tracking de actividades. Conocer el objetivo de los miembros dentro de la organización. Dar rewards a los miembros que de verdad destacan en su trabajo. Buena relación del miembro con su líder y sus compañeros. Buena comunicación. El programa debe contener los puentos anteriores, ya que son estos los elementos que motivan al miembro a seguir dando lo mejor de sí mismo, cualquier problema dentro de estos rubros podría causar el efecto de la ANZANA PODRIDA lo que significa que un miembro tiene una actitud negativa respecto al trabajo que hace, sus compañeros y la organización, y no prevenirlo o no detectarlo a tiempo causa un BARRIL PODRIDO, que se presenta cuando más de un miembro se encuentra en esta situación. Otro conflicto que podría presentarse es el GROUPTHINK que es cuando el comité o el área piensa sólo en el equipo y en sus miembros olvidando las metas, es decir, sólo piensan en las relaciones y en llevarse bien entre todos y ser un grupo muy padre pero se aleja de las metas que deben cumplir y del trabajo que deben realizar. Existen muchos conflictos que pueden presentarse pero para prevenirlos y/o evitarlos es necesario que cada EB y cada comité trabajen en conjunto, ya que no es cuestión de una sola área llevar a cabo el programa, aunque sea una sola quien lo coordine.
Tener una buena coordinación con otras áreas respecto a la motivación y seguimiento de la membresía permite conocer lo que los miembros buscan y dejar a un lado las actividades rutinarias, abrir nuevos proyectos, generar más ideas, dar a conocer AIESEC, que los miembros se involucren en otras áreas y que sea meta de más 50% de los miembros tener una posición de liderazgo. Entrevista y selección Realizar una entrevista requiere de un proceso serio para poder encontrar a la persona mejor calificada para ocupar la vacante. Existen dos tipos de entrevistas dentro de AIESEC, la que se hace a las personas que ya tienen experiencia dentro de la organización y la que se hace a las personas que aún no conocen de la organización. En este momento nos enfocaremos en las entrevistas hacia los miembros con experiencia en AIESEC y en el área de ogip. En las entrevistas tenemos tres personas involucradas: - Entrevistador (VP TXP): La persona que estará dirigiendo la entrevista y realizando las preguntas convenientes. - Entrevistado: El candidato a quien se le realizará las preguntas y evaluara para saber si es el indicado para el puesto vacante. - Oyente (VP ogip): Es la persona que estará evaluando las respuestas del candidato, aunque el entrevistador lo haga, es importante una persona que sólo esté enfocada en las respuestas del candidato. También puede participar en realizar preguntas siempre y cuando no rompa con la continuidad de la entrevista. Toda entrevista requiere de un encuadre, que es generalmente conocido como el guión de la entrevista, esto es sólo para conocer hacia donde va dirigido nuestro objetivo, PERO no es para hacer una sesión de preguntas y respuestas porque de esta manera no se conocerían las capacidades y habilidades de la persona.
El encuadre es una guía pero conforme el candidato responda las preguntas, es necesario formular otras. Encuadre: Ej. Candidato: Soy bueno trabajando en equipo. Entrevistador: e podrías decir una situación donde tuvieras un conflicto dentro de un equipo de trabajo? Cómo lo resolviste? Qué resultados obtuviste? - Explicarle al candidato en lo que consiste la entrevista: 1. Conocer sus capacidades/habilidades. 2. Su experiencia dentro y fuera de AIESEC. 3. Sus metas personales y laborales. 4. Áreas donde destaca/ Áreas de mejora. 5. Situaciones que lo pongan a prueba. (Ejemplos en los Anexos) 6. (Es importante en el último punto incomodar un poco al candidato, es decir, realizarle preguntas (cuestionar) sobre sus respuestas). - Llevar a cabo las preguntas y la evaluación de las respuestas. - Al FINALIZAR la entrevista se deberá explicar al candidato en lo que consiste la vacante, es importante que sea al final para que no sesgue esta información las preguntas del candidato, es decir, que se obtenga información no valida.
