1 ESTUDIO DE VIABILIDAD ECONÓMICA Y FINANCIERA DE UN CEE ESPECIALIZADO EN EL DISEÑO DE SERVICIOS INNOVADORES DE VALOR AÑADIDO EN LAS ÁREAS DE MARKETING, COMUNICACIÓN, RECURSOS HUMANOS Y ADMINISTRACIÓN Autor: Borges Isidro, Isabel. Entidad Colaboradora: ICAI Universidad Pontificia de Comillas RESUMEN DEL PROYECTO Este estudio comienza con la idea de un proyecto empresarial innovador, único y con garantía de éxito, tal y como intentaremos demostrar a continuación. Actualmente la legislación sobre discapacidad que persigue la integración de estas personas en la empresa ordinaria, exige a las empresas de más de 50 empleados un ratio de un 2% en empleados de estas características. Ante situaciones temporales en las que no se alcance esta cifra, las empresas pueden solicitar un certificado de excepcionalidad que les permite aplicar las medidas alternativas como es la contratación de bienes y servicios a un Centro Especial de Empleo (CEE) o la donación de fondos a Fundaciones. La normativa de integración se encuentra recogida en la LISMI (Ley de Integración Social de Minusválidos). Es ante esta necesidad observada en las empresas para cumplir con la Ley, como surge la creación de Zauma. La emprendedora conocedora de este problema innova con Zauma, que es un CEE. Su principal objetivo es provocar un cambio estructural en el seno de las empresas y en el colectivo de personas con discapacidad ofreciendo un portafolio de servicios innovadores que facilita a las empresas el cumplimiento de la LISMI. Ante esta propuesta de creación de empresa se ha realizado este trabajo. En él se estudia su viabilidad económica. Se ha realizado un Plan de Negocio completo en el que se analizan todos los puntos a tener en cuenta ante la creación y puesta en marcha de la empresa. Los apartados principales del proyecto son los siguientes: Descripción del proyecto empresarial. Los objetivos de Zauma son:

2 Objetivo social: Asegurar la colaboración entre las empresas (departamentos de RRHH y empleados) y el colectivo de personas con discapacidad para que estos dos mundos lleguen a un punto de encuentro imprescindible para ambos. Objetivo empresarial: Empresa de servicios innovadores de valor añadido (áreas de RRHH, formación, marketing y comunicación). Zauma adquiere la forma de oficina de proyecto, que analiza las necesidades de sus clientes y diseña a medida la solución adecuada a éstas. Forma empresarial: CEE (Centro Especial de Empleo) en la que la plantilla debe estar constituida por al menos el 70% de personas con discapacidad. Objetivo económico: Zauma es ante todo una empresa que ofrece beneficios. Su sostenibilidad económica se basa en el alto porcentaje de compañías que han de solucionar la aplicación de la LISMI. Además cuenta con el apoyo existente por parte de la Administración con las ayudas como CEE. Descripción del proyecto (producto)1. El catálogo de proyectos que ofrece Zauma sus clientes se encabeza con los servicios de Consultoría que facilitan la incorporación y desarrollo profesional de personas con discapacidad a la empresa cliente. La otra rama del negocio lo constituyen todos los servicios que ofrece con la posibilidad de ser contratados como medida alternativa a la LISMI, dado que Zauma es en si mismo, un CEE. El catálogo de los servicios innovadores que Zauma proveerá de la sus Socios Estratégicos se sitúa en las áreas de Recursos Humanos Marketing y Comunicación: RRHH y Formación: Consultoría y Asesoría, Seminarios sobre LISMI, Programas de desarrollo y Selección, Adaptación de Oficinas, Implementación de plataformas accesibles de e-learning Marketing y Comunicación: Creatividad y publicidad, Marketing digital Lanzamiento de producto, Organización de eventos para directivos y Selección, compra y distribución de regalos de empresa 1 El clásico termino producto se sustituye por proyecto. Zauma se define como una oficina de proyectos que detecta las necesidades de su cliente, diseña, prepara y le entrega la solución. Este enfoque propio aporta el nuevo concepto de proyecto. Zauma ayudará a la eliminación de barreras que limitan la plena y verdadera integración en el mundo laboral convencional, ofreciendo servicios de Consultoría, Asesoramiento y Formación tanto a empresas como a personas con discapacidad.

3 Análisis DAFO Los aspectos más relevantes obtenidos tras el análisis DAFO son: DAFO AMENAZAS Existencia de numerosas fundaciones actualmente beneficiarias de las medidas alternativas DEBILIDADES Producto ajeno: reducción de márgenes en la subcontratación de servicios a terceros. OPORTUNIDADES Inexistencia de productos sustitutivos directos: actualmente las compañías no se encuentran soluciones para el cumplimiento de la LISMI Conocimiento del cliente y sus necesidades. FORTALEZAS Cambio conceptual de producto a proyecto: atención integral al cliente. Conocimiento del sector Combinación de servicios propios y ajenos La presentación del concepto de Zauma es acogido con entusiasmo por las empresas que se encuentran deseosas de aclarar su situación respecto a la LISMI. Estudiando el mercado se ha detectado que apenas existen CEE similares. Tras la investigación de las necesidades de mercado se propone establecer acuerdos estratégicos con otros CEE. Ellos formarán parte de la solución global que Zauma propone a sus clientes. Definiendo el público objetivo, los primeros clientes potenciales son las multinacionales que tienen ya adquirida una cultura de RSC, con un número de empleados significativo y que vendan a la Administración. Son ejemplos: Oracle, Repsol, Microsoft, etc. Estudio de mercado y plan de Marketing Para demostrar el hueco existente y demostrar la viabilidad del proyecto empresarial, continuando con los pasos a seguir para la constitución de la empresa. Estudio financiero Para realizar un correcto análisis, de manera que se prevean correctamente todos los factores que influirán en la actividad económica Se ha desarrollado: el plan de inversión, el balance de la empresa a 3 años, los flujos esperados de caja, la Cuenta de resultados. Se han planteado tres escenarios: el primero sin las ayudas que como CEE se reciben y los otros dos con las ventajas de CEE y subvenciones al empleo autónomo. En todos los se esperan beneficios en el segundo año a partir de un punto muerto de de ventas, cifra muy factible.

4 SUMMARY The origin of this study is an innovative, unique and successful business idea. Its success is demonstrating above. Nowadays the legislation about disability pursues the integration in every company. The LISMI (Disabled Integration Law) establishes that companies have to employ handicapped, at least the 2% of the staff. Because this is not always possible, the companies could ask for an Exceptionality Certificate until they arrive at 2%, which allows for alternative remedies as the contracts with a CEE or donations to Foundations. The creation of Zauma comes from the need of companies to fulfill the law. The entrepreneur, who knows well this problem, innovates with Zauma. Zauma is a CEE (Centro Especial de Empleo, Special Employment Centre) whose main objective is to provoke a structural change in the firms and the disabled people. Zauma offers a portfolio of innovative services to make companies easier the LISMI regulatory compliance. This study is being done due to the creation of Zauma. It is not only studied the economic feasibility, also the entire Business Plan, analyzing each point for the creation and starting of Zauma. Firstly, the business project is described. Then, the product is defined. Zauma replaces the classic product for its new concept of project. Zauma defines itself as a project office which detects its customer needs and designs, prepares and delivers the solution. The new concept of project by Zauma is based on this original focus. Zauma helps the integration in the work world offering its services of Consultancy, Advice and Formation to businesses as to people with disability. The description of the project continues with an analysis DAFO analyzing the competitive situation of the business within the market. In the DAFO they are determined since an internal analysis which are the Weaknesses and Fortresses of the business and since an external analysis which are the Threats and Opportunities. Subsequently a study of the market has been carried out to show the existing hole and to show the viability of the business project. The Study is continued with the Marketing Plan and the way to constitute the business. Finally, it arrives at the economic study. There the specific figures are analyzed; three possible scenarios are exposed and it is concluded with the forecast of success of the CEE Zauma.

Description of the business project The Social objective: The main mission is to assure the contribution among the businesses (departments of HR) and the group of disabled people so that these two worlds arrive at a point of convergence for both. The business form that Zauma acquires is a CEE, whose main characteristic is that the staff should be constituted by at least the 70% of disabled people. The Business objective: Zauma is constituted as a business of innovative services with added value in the areas of Human Resources, Education, Marketing and Communication. Zauma acquires the project office form that analyzes the needs of its clients and designs the adequate solution to these. The Economic objective: Zauma is mainly a business that offers benefits. Its economic sustainability is based on the high percentage of companies that should solve the application of the LISMI. On the other hand, it counts, as CEE, on the existing support on the part of the Administration. Description of the Project (product).

6 The catalogue of projects that Zauma offers their clients is headed with the services of Consultancy that facilitate the incorporation and professional development of people with disability to the business client. The other branch of the business refers to all the services that offer the possibility of to be hired as an alternative measure to the LISMI, because Zauma is a CEE. The catalogue of innovative services that Zauma will provide from its Strategic Associates is situated in the areas of Human Resources Marketing and Communication: HR and Training: Consultancy and Advising, Seminars on LISMI, Programs of development and Selection, Adaptation of Offices, Implementation of accessible platforms of e-learning Marketing and Communication: Creativity and Advertising, digital Marketing, Launch of product, Organization of events for executives and Selection and purchase of business gifts. SWOT The main points from the complete SWOT developed for Zauma are: THREATS Existence of numerous foundations at present SWOT OPORTUNITIES Lack of measures: nowadays the companies do not found solutions for the compliance of the LISMI Knowledge of the client and their needs WEAKNESSES Alien Product: reduction of margins in the outsourcing of services STRENGHTS Conceptual change from product to project: integral attention to the client Knowledge of the sector Combination of own services with strategic partners The presentation of the concept of Zauma is received with enthusiasm by the businesses that are willing to clarify their situation with respect to the LISMI. The Market study has shown there are barely few similar CEE. After the investigation of market needs, the enterprises are force to establish strategic agreements with other CEE.

7 Defining the target, it is clear that the first potential clients are the multinationals that have already acquired a culture of Corporate Social Responsibility, with a significant number of employees and that are suppliers of the Public Administration. Examples include: Oracle (and their recent acquisition: Sun Microsystems), Repsol, or Microsoft. The financial study In order to predict correctly all the factors that will influence in the economic activity, the study includes: the investment plan, the 3 years term business balance, the expected Cash flow and the Accounting result. Three possible scenarios have been presented: the first one without keeping in mind the aids that, as CEE, are received and the second and third scenarios with the advantages of CEE and the subsidy to the autonomous employment. Zauma is a beneficiary of both. In all cases we could find with very optimistic situations in which, there would be profits in the second year with a break-even point of 180,000 in expected sales, which is a very feasible figure.
